Some 2/3 years back, I have already penned some thoughts on this subject — even prepared a UI for a webpage.

But during these 2/3 years, many things have changed, eg:

  • Web has expanded many fold
  • Google has launched Google Search Appliance (GSA)
  • We launched IndiaRecruiter.net and made available (for free download) “Resume Rater”
    • Of which, more than 13,000 copies have got downloaded from various websites
  • We launched CustomizeResume on 14-11-09
  • We are in the process of cleaning-up ISYS database to ensure that it contains nothing but resumes
  • By subscribing to FileFactory.com, we enabled visitors (of IndiaRecruiter) to download over 3 lakh text resumes (in batches of 1000 at a time)
  • We have already uploaded approx. 2.5 lakh text resumes on CustomizeResume.com, which are freely downloadable

  • 3P are using “Inbox Reader” developed by Vikram 3 years ago
  • We have downloaded a software (2 weeks back) which converts all kinds of (resume) documents into PDF format
  • Alex has developed a software which detaches all attachments from incoming emails (which are mostly resumes)
  • We have processed 14 PST files to separate out unsolicited resumes received at contact@3pjobs.com during last 10 years

Lastly

We have thought of developing a (freely downloadable) S/W TOOL (Resume Retriever?)

Which will:

  • Read all incoming emails
  • Separate “resume-containing emails”
  • Detach resumes
  • Clean-up
  • Convert to PDF
  • “Rate” & give raw score (function/category)
  • Arrange in descending order
  • Index all keywords (after removing junk keywords)
  • Make all these text resumes searchable on chosen keywords
  • Incorporate “Resume Parser” as & when developed

  • In a manner similar to ISYS
  • To be done by plugging in Google Search Appliance API
  • Incorporate GuruSiksh / GuruCast
  • Make UI somewhat similar to the “Long Tail Resume” interface (as per yesterday’s note)

We may at first develop such a tool and use it OFFLINE, using ISYS database to establish that:

  • It works better/faster than ISYS
  • It is more user friendly

If it does, then the next question is:

  • Can we develop it (using Google Search Appliance API & in ASP 3.0) and make it freely downloadable for anyone?

If possible:

Can we use it to “disrupt” the current online/offline recruitment industry?


But:

“Disrupting an industry” cannot be a worthy goal in itself!

In a manner similar to ISYS.

This to be done by plugging in Google Search Appliance API.

  • Incorporate GuruSikh / GuruCast.
  • Make UI somewhat similar to the LONG TAIL RESUME interface as per my yesterday’s note.

We may at first develop such a tool and use it OFFLINE, using ISYS database to establish that:

  • It works better/faster than ISYS
  • It is more user friendly

If it does, then the next question is:

  • Can we develop it (using Google Search Appliance API & in ASP 3.0) and make it freely downloadable for anyone?

If possible, can we use it to “disrupt” the current online/offline recruitment industry?

In itself, “disrupting an industry” cannot be a worthy goal!

What good is an innovation (whether disruptive or otherwise), unless it benefits the entire society?


If such a tool has to benefit the “entire society” (even at the cost of one industry viz: online recruitment), then such a tool must facilitate:

“JOBS FOR ALL = PEACE ON EARTH”

This has to be the “Super-Ordinate Goal” behind the development of such a tool.

A somewhat sub-ordinate goal can be (to copy Google’s philosophy):

“Organize Resumes & Jobs related info of the World”

— which (info) is a tiny fraction of
“All the info of the World”.

And this is how I propose we will do:

  • Launch www.ResumesExchange.com
  • Make this tool (to be called “Exchanger”) freely downloadable — but after due registration and activation (link).
    We want to capture all future activity of each user.

  • The tool will lock-in (hard-coded integration) with the MAIL-BOX of each user.

This will ensure that each & every text resume (resume attachment) arriving into that mailbox (irrespective of email ID) gets CAPTURED & PROCESSED by the tool.

The user cannot selectively “process” only some resumes arriving into his mailbox. He will have no control over the processes of the tool.

  • The tool will need to be “activated” every morning, by linking-up with
    www.ResumesExchange.com

This activation will consist of:

  • An UPLOAD button (The DONATION button)
    — clicking on which will automatically “upload” onto our server database, all the text resumes processed by the tool since the previous instance.

This action will force the user to “donate” (to the central database) all the incoming resumes into his mailbox. This is the “price” he pays.

 

Of course, we must make an “enabling” provision in the tool, whereby the user can:

“add / process / upload”

thousands of resumes received by him over the years and lying on his hard disk — that is, resumes received before the installation of the tool.

If we take all recruiting agencies & employers, this figure would run into MILLIONS! — thousand times bigger than Monster + Naukri!

  • A SYNCHRONIZE button

This can be clicked ONLY AFTER clicking on the UPLOAD button.

When he clicks on this button, he downloads our ENTIRE ONLINE RESUMES (current) database onto his hard disk, and becomes a part-and-parcel of his OFFLINE “EXCHANGER” tool.

With this click, our ONLINE database on our server (which is growing every minute) and his OFFLINE database in the tool stand “Synchronized.”

(Margin note: we can use a load on our server — should be upload of incremental resumes of last X hrs.)

And this will happen, even if no resume got uploaded when he clicked on UPLOAD button!

(Margin note: Shall we modify this to say “No download, then there is no upload?”)

In fact, during the very first operation of the SYNCHRONIZE button, user will get to download some 3/4 lakh text resumes from our server!! (— changed this idea later)

It is entirely possible that after the first download of 3/4 lakh resumes, the user stops using “EXCHANGER” tool — (and even switch-back to ISYS?).

It is possible that, after 3/4 weeks, he registers once again, under a different name and repeats the mischief.

We will need to find a way to prevent this from happening.
Eg: our s/w finding if there was any previous installation on hard disk?

Our USP (Unique Selling Proposition) is:

“With hundreds/thousands of users, daily uploading lakhs/millions of resumes, our online database is growing phenomenally — bigger than Monster/Naukri within a few days! And you get to daily download this hugely growing database, by donating/contributing a few dozen/hundred resumes.”

In this arrangement, every user is contributing a small number of resumes but every user is getting, in return, a huge number of resumes — FREE OF COST.

After a while, you will have no need to subscribe to Naukri/Monster/TimesJobs and pay a huge monthly/annual fee running into lakhs of rupees.

In fact, within a few months, your own OFFLINE resume database will far exceed the online resume database of any job portal in the entire world!

If you think what resume database you currently have on your hard disk is UNIQUE, and that no one else has got those resumes, then you are sadly mistaken!

Every single resume on your hard disk is also on the hard disks of 100 other recruiters/corporates and on 5/10 job portals!

You are exchanging these bricks for gold!

ResumesExchange is designed to distribute every resume to the farthest corner of the earth!

Additional Points

  • Tool stops working after 24 hrs unless UPLOAD and SYNCHRONIZE buttons get clicked again.
  • We must assume that there will be thousands of small companies who do not need to / care to install “Exchanger”:
    • because they hardly receive any text resumes thru email
    • because they do not subscribe to any job portal
    • because they employ 1 or 2 people every year

For such users, we will allow them to conduct Resume Search online on
ResumesExchange.com

But:

  • they cannot download any resume
  • they can send message to those candidates thru [Contact Me] button

 

And we will let them do this without registering / subscribing / login.

This will ensure traffic to our website and create buzz.

And if our UI (for Resume Search) is such that every resume becomes accessible to search engine spiders to index, we (our website) will get a high rank in search results when anybody types:

“Resumes”

in search-bar.

  • Registered Users (those who have downloaded & installed the tool) may not use this feature because there is no particular advantage to search online for them.
  • By preventing download of resumes from the site, we will ensure that the same resumes do not get uploaded after 24 hours! We want to avoid CLOSED LOOP situation — which is very dangerous and could overload / crash the site!
  • Each registered user will be assigned a UNIQUE ID.
    Each resume that gets uploaded from this user will carry that Unique ID — so we know which / how many resumes came from where.
  • Allowing casual / online visitors to search resumes and send [Contact Me] messages will also serve as:
  • LIVE DEMO / FREE TRIAL
  • to explain the concept of “Exchanger”.
  • On second thought, I suggest we allow a new user to download our entire online database of resumes along with the downloading of EXCHANGER tool.
  • We will go one step further and place a prominent message (next to DOWNLOAD button) which reads:

  • Dear Visitor:
    When you click on the DOWNLOAD button, along with the EXCHANGER tool, you will be downloading our entire current database of ______ resumes — absolutely FREE!

  • I think this will be a powerful incentive to join.

 

  • With each jobseeker sending his resume to 100 recruiters and 200 employers, without doubt, we will get hundreds of resumes (— may be millions!) which are DUPLICATE.

This is inevitable — almost certain for each & every resume that gets uploaded/donated.

Should we try to remove the duplicates?
I don’t think we should; for the following reasons:

  • We want to keep count of “No. of resumes donated/contributed” by each user of Exchanger (daily & cumulative) — ADMIN TOOL
  • We want to make our online database look big/huge, eg:
    • No. of Resumes (Total) ______
    • No. of Resumes Contributed today ______
  • In “Our Subscriber” list, against each registered user’s name, we want to show the “No. of resumes contributed” — dynamically.

We may even consider listing the subscriber-names in descending order of the “No. of resumes contributed”.

This is our method of “recognizing” the most generous subscribers. Not only will this be a big Ego-Booster but also act as a Motivator to others.

 

(Margin note: This can also be a sponsored link (paid advert) of any company or Google AdWords in order to earn money to sustain “free” nature.)

  • Not only on our starting database of 3/4 lakh resumes, but on each subsequent resume contributed by any user, we must stamp:

  • After getting uploaded, each & every resume gets downloaded.

Can we place a [Contact Me] button/software on each — so that, even after downloading, every user can use it to send messages to candidates?

This can pose an enormous load on our server.

But on the other hand, we can capture:

“Who is contacting whom?”

Which candidate is getting most messages? — even if we don’t care about the content of the message.


  • Every morning, when a user clicks on SYNCHRONIZE button, his entire resume database, residing in Exchanger tool, will get totally replaced by the new online database getting downloaded.

This is because he will be downloading 80%–90% of the resumes AGAIN & AGAIN & AGAIN everyday!

I don’t think this will work due to huge upload/download.
We will have to make this “incremental” of last 24 hrs.

Project BARTER

I plan to modify my email circular:

ZERO SUM GAME

to incorporate following changes:


Conversion

We have offered to exchange ImageBuilder resumes in exchange for unstructured email resumes.

In fact, in order to create an atmosphere of “Trust”, we have offered to send ImageBuilder CD first, as soon as we receive email FORM from a placement agency accepting our “Exchange” offer.

Once placement agency receives our CD — and is satisfied — we expect it to send its resumes also on a CD.


Now, I propose that:

We convert these plain resumes (sent by placement agency) into ImageBuilder format and return these to the concerned agency on a CD!

 

How would this help us? (in the long run!)

  • In short-run, this (modified) offer will become irresistible!
    Hopefully, this will tempt many more agencies to accept our offer.

Our additional cost could be:

  • Another Rs. 30–40
    (for CD + conversion + courier charges)
    per each agency signing up.

First CD would also have cost us Rs. 30–40.

So total cost (at max) could come to:

  • Say Rs. 100/- (for 2 CDs) per agency signing up.

If all 1000 agencies sign-up, total cost could come to:

👉 Rs. 1 Lakh


Even if each agency sends us 500 resumes,
we get:

👉 5 lakh resumes
(for expenditure of Rs. 1 lakh, i.e. ~20 paise/resume)


Long-Term Vision

  • In long-term (we hope), entire resume database of each agency consists of ImageBuilder only
    (since we are offering to convert their entire database for free!)

First advantage is that:

Such a situation where resume databases of all 1000 placement agencies of India consist entirely of ImageBuilders ONLY, would immediately make ImageBuilder the de facto INDUSTRY STANDARD.

Whenever any placement agency sends out any resume to any of its corporate clients, it would be an ImageBuilder only!

That would be one hell-of-a-lot of free publicity!

It would have cost us a mere Rs. 1 Lakh to create a NATIONAL BRAND — something that no company in the world has managed to achieve so far!


Second Advantage

  • is that the placement agency has to subscribe to RecruitGum, sooner or later!

Without GuruSearch, the ImageBuilder resumes are useless / unsearchable!


Again, resumes are a notoriously perishable commodity!
They become obsolete / outdated within 6–12 months.


So, even as a placement agency, if I possess 10,000 ImageBuilder resumes, what do I always do when I have to send 10 of these to my client?

👉 I have to ensure that these are latest / up-to-date, so I check

 

on top of the “Functional Exposure Profile” graphs and find that it is ONE YEAR old! That is no good!

So, either:

  • I obtain latest unstructured email resumes from concerned candidates and then get these converted on RecruitGum
    (which requires being a subscriber)

OR

  • I choose to send to the client, latest plain email resumes

But:

If I believe that my client is already used to ImageBuilder only,
OR if I believe that competing placement agencies will send ImageBuilders and therefore the client may not even look at my plain resumes,

👉 then I would be highly “concerned”!

I cannot afford to take such risk!


Strategic Twist

Let us say:

  • 5 agencies send ImageBuilders to a client
  • 1 agency sends plain resumes

What is the client likely to do?

He will either:

  • Take time/pain to read plain resumes
  • Ignore them
  • OR (if he is already a RecruitGum subscriber) get them converted

👉 So, we get business — one way or the other.

 

So, even if we give-away “FREE” a million ImageBuilders to 1000 placement agencies, we are creating a market for “edit/update” of these 1 million resumes, once-or-twice every year, year-after-year!

And, for this reason, GuruMine / GuruSearch must remain on our webserver only.
These must not be installed at any client’s premises as an “Enterprise” version.


FREE TRIAL

The second change I propose to make to “Zero Sum Game” is to offer 30-day Free Trial automatically to all the placement agencies who accept our “Exchange” offer.

As soon as RecruitGum is launched (around 20th Aug), the names of all the “Acceptor” agencies will appear on the:

👉 “Names of Early Adopters” page

Simultaneously, we will email them their:

  • User ID
  • Password
  • Customer No.

If a large number of placement agency names appear on Early Adopter page,
it would give a big boost to our…

Since 70% of job-adverts appearing on job-sites are placed by placement agencies (Monster survey), it stands to reason that 70% of all resumes are also being received by these agencies.


So, if they are offered a 30-day free trial, the placement agencies would naturally want to use RecruitGum for converting all resumes received by them in plain email form.


In fact, this desire (to convert) would be all the more strong if, during July/Aug, these agencies have received from us, say:

👉 10,000 resumes each in ImageBuilder version, under our BARTER offer.


They would want their entire database in:

👉 ONE / CONSISTENT version only, viz: ImageBuilder


Those (placement agencies or corporates) who choose to become our “Regular” subscribers after 30-day FREE TRIAL would insist that:

  • Whatever ImageBuilders they may have accumulated on their local hard disk during July/Aug/Sept
  • Must get uploaded on our webserver
  • Into their private databases

Further to my note dt. 29/06/03, on this subject, enclosed find:

  • Final draft of email, “Zero-Sum Game”, along with Acceptance Form.
    This incorporates my revised proposals.

Some “NOTES”

Re: keeping track of daily arrival of emailed Acceptance Forms and the follow-up action taken by us on each form:

Examples:

  • Date on which we sent our database CD
  • Date on which we converted & returned their CD
  • Date on which we received their CD

We should automate to such an extent that the software:

  • “reads” Column #7 (viz: Exchange Quantity offered)
  • Automatically “burns” a CD with matching number of ImageBuilders
  • Prints out 2 labels simultaneously:
    • One for sticking on CD
    • One for sticking on jewel case / cardboard cover

👉 before giving to courier!


Only manual operation should be:

  • Remove CD from CD writer
  • Stick the label
  • Put it in a box
  • Stick second label on box

Pandey / Tushar should be trained to do this.

 

“Manual operations” under supervision of Deepa, who will be overall responsible to ensure that:


Dispatch Control

  • Our CDs are sent out (couriered) to concerned placement agency within 3 days of receiving their email “acceptance form”.
  • She must make necessary entry in the on-screen “Summary Tabulation”Despatch Date column

So that:

  • No one is left out
  • No one gets duplicate CDs

Return & Conversion Tracking

  • When we receive placement agency’s CD (containing their resumes),
    Deepa must make relevant “Date Received” entry in the same online summary form.

Conversion Workflow

  • Deepa converts placement agency’s CD into ImageBuilder version
  • After downloading (creating a separate file/folder for each placement agency — where its resumes are stored):

👉 We can use the same CD to overwrite with ImageBuilders
👉 Return it to the concerned agency

➡️ This way, we save cost of a CD


Reciprocal Behavior (Insight)

Maybe placement agency will do the same:

  • Return our own CD to us
  • After downloading ImageBuilders sent by us onto their hard disk

 

Process Flow (Diagram)

  3. ImageBuilder (Agency’s resumes converted by us) → sent back to Placement Agency

Operational Notes

  • To start with, we need to buy maybe 50 CDs.
    Once the process gets going, we will not need to buy anymore — rotation will set in.
  • Label printer must be kept next to the CD writer, because 2 labels will get printed automatically as soon as ONE CD is burnt.
  • There must not be any mix-up between CDs & labels — that would be a disaster!
    👉 Absolutely no “goof-up”!
  • If required, a computer with CD writer & printer should be dedicated to Project BARTER for 1 month.

Control & Accountability

  • Neither blank nor “written” CDs must lie around in open.
    They must be kept under lock & key in Deepa’s drawer.
  • Deepa will be totally accountable for “faultless” operation.
    Abhi must make this clear to her & guide her.

  • I believe one CD will hold ~2500 ImageBuilders (max).

👉 By looking at this column (7), I can know, at any point of time:

Notes

  • Except the last column, all field values should be picked up from each “Acceptance Form” email as it arrives → to create summary tabulation as shown above.
  • This “Summary creation/generation process” must be completely automated — without any human intervention.

  • Maybe we should add 2–3 columns at the end, where values can be entered for:
    • Date of despatch of our CD
    • Date of arrival of partner’s CD

  • What about:
    👉 Date of despatch of placement agency’s own resumes,
    which we promised to convert & return on a CD?

 

Since each “Acceptance Form” has to be treated as an automatic “FREE TRIAL” registration, following must happen (automatically):

After all, a Placement Agency is also a CUSTOMER – may be of a different category but still, a CUSTOMER, as far as web-service provisioning is concerned. So, all rules which apply to all other “types” of customers, also apply to a Placement Agency Customer.
